Step 3: Onboard for Long Term Success
Most churches do one of two things with a new volunteer. Either nothing, or a single orientation session, then straight into the deep end alone.
Both fail the same way.
I've watched volunteers walk into their first scheduled assignment with zero pre-training, expected to figure it out by watching. And I've watched volunteers who did get trained still hit a wall on day one, because nobody was standing next to them when it happened.
Training tells someone what to do. It doesn't tell them what to do when something goes wrong and the room is watching.
That's what a wingman fixes. Not another supervisor. Not someone checking a box. One experienced person, standing next to the new volunteer for their first one or two assignments, there to answer the question they're too nervous to ask out loud.
Two things you should build into every onboarding process now:
Pre-training before the first assignment, not orientation, actual walk-through of the role they'll be doing.
A wingman for the first assignment or two, someone who has already done this role and stays close enough to catch the moment things go sideways.
Skip either one and you get the same outcome. A volunteer who felt alone in front of the church, and quietly decided it wasn't worth coming back to feel that way again.
People don't leave because the role was hard. They leave because they faced hard alone.
