Step 2: Assemble the Team with Clarity
A volunteer doesn't quit because they stopped caring. They quit because nobody told them what they were walking into.
I have watched this exact pattern for 19 years. A volunteer shows up ready to serve. Nobody told them the check-in process. Nobody told them who's leading the team that day. Nobody told them what their role actually covers versus what someone else handles.
They stand there confused for a Sunday or two. Then they just stop showing up.
Leaders read that as a commitment problem. It's not. It's a clarity problem, and clarity is the leader's job, not the volunteer's.
Before anyone steps onto your team, they need answers to these questions, not eventually, before day one:
What exactly is my role, and where does it end.
Who is my point leader, and how do I reach them.
What does check-in look like, every single time, not just the first time.
What does success in this role actually look like.
Vision gets people excited to join. Clarity is what keeps them there past week three.
If your team has a revolving door, look at your onboarding before you look at your volunteers. Nine times out of ten, the problem isn't who you recruited. It's what you never told them.
